What are Milestones? Definition and meaning

Milestones represent a special event in the course of a project. They are stages in project management by means of which achieved interim goals can be reviewed and thus the project progress can also be monitored. As a rule, milestones are located where

  • a phase is completed,
  • phases are begun,
  • or important decisions about the further course of the project need to be made.

But milestones can also lie within a project phase.

Milestones have the advantage that the project progress can be better monitored and certain risks can thus be minimised. They serve as reference points for what has been achieved up to that point or what should possibly be adjusted in the project planning. They also serve employees as a sense of direction and create a sense of achievement.

A defining feature of a milestone is that it has a point in time but no duration. It ties up no effort and no resources; it simply marks that a particular result is in place. Often a milestone coincides with a phase transition or a so-called quality gate: a checkpoint at which it is decided whether the project may move into the next phase.

Milestone or task? The distinction

In project planning, milestones are often confused with tasks or activities, even though they play a fundamentally different role:

  • A task (an activity) describes a piece of work. It has a duration, a start and an end date, and ties up resources such as people, time or budget.
  • A milestone is a pure point in time. It has no duration and no effort of its own. It merely records that at this point a defined interim result has been reached.

In a Gantt chart, this difference also becomes visible graphically: tasks appear as bars across their duration, whereas milestones appear as a diamond at a single point on the timeline. In the network diagram, too, milestones are shown as events without duration.

The milestone plan

The milestone plan brings together all the milestones of a project with their scheduled dates. It shows the broad stages of an undertaking at a glance, without depicting every single task. This makes the milestone plan a condensed view of the process plan and well suited to communication with clients and stakeholders.

Typical milestones in such a plan are, for example:

  • Project start or release of the project brief,
  • Completion of the concept phase,
  • Delivery of a prototype or first result,
  • Acceptance by the client,
  • Project completion.

Because a milestone plan contains only the essential events, it remains clear and is often used as a starting point before the detailed planning is worked out in the work breakdown structure and the schedule.

Milestone trend analysis (MTA)

Milestone trend analysis (MTA) is a proven tool for making project progress and looming schedule slips visible early. To do this, the expected dates of the milestones are re-estimated at several reporting dates and plotted on a chart.

The horizontal axis shows the reporting dates, the vertical axis the planned milestone dates. The trend can be read from the course of the curves:

  • Horizontal line: The milestone is stable and on plan.
  • Rising line: The date is slipping backwards, the project is falling behind.
  • Falling line: The milestone is likely to be reached earlier.

The great advantage of the MTA is that trends can be recognised before a milestone is actually missed. This leaves time to take countermeasures and adjust the planning.

Setting milestones in practice

For milestones to deliver their value, they should be chosen sensibly and defined unambiguously. As a guide, a few principles have proven themselves in practice:

  • Phrase them by result: A milestone describes a verifiable result (“concept accepted”), not an activity.
  • Set clear criteria: It should be established in advance how it will be recognised that the milestone has been reached.
  • Do not set too many: A few genuinely important milestones are more meaningful than a long list.
  • Tie them to phase transitions: Milestones at quality gates, where the continuation of the project is decided, are especially valuable.

Used correctly, milestones give the team a clear structure, create a sense of achievement and provide project management with reliable control points for the whole of project management.
